Case Study: Go-to-Market Strategy with CodeDoor, Mission-Driven EdTech and Software Company

AI Implementation · Legal Advisory · Go-to-Market Strategy

Context
A mission-driven EdTech company with over 11 years in operation and a multi-million dollar budget, building social media-style apps helping teens and young adults discover their passions and map them to career paths. Operating across Germany, the broader EU, the UK and the US, the organization serves both direct users and institutional clients including schools with both nonprofit and commercial operations running in parallel.

Despite its scale and maturity, the organization did not have dedicated strategic capacity across several critical areas. One of the co-founders engaged me as a strategic partner across three high-priority workstreams.

Product Advisory and User Testing

With a product already built but not yet live, I conducted both structured and informal user testing sessions to assess the app's usability, feature set, and product-market fit before launch. I identified gaps across feature functionality, UX and navigation, and broader product-market fit. I delivered detailed feedback and recommendations to the founding team. Some of those recommendations were implemented before the engagement paused. This work was about making an existing product meaningfully better for the users it was trying to serve, not just building something new.

What I Did

Go-to-Market and Content Strategy
I developed a content and go-to-market strategy tailored to two distinct audiences: teens and young adults as end users, and schools and institutions as buyers. Both required different messaging, channels, and value propositions developed in parallel.

US Legal Entity and Compliance
The company had existing US client relationships without a formal legal presence. I structured their path to a US legal entity, recommended the appropriate corporate structure, and mapped the full compliance obligations triggered by their existing US relationships.

AI Agent Design and Implementation
I designed and built AI agents to automate EdTech regulatory compliance monitoring across EU, UK, and US markets including the EU AI Act, one of the most complex and rapidly evolving regulatory frameworks affecting AI. I delivered working prototypes before the engagement was paused.

Outcome
All deliverables were completed within scope. The engagement was paused due to budget constraints and product challenges entirely outside the strategic work. I remain in contact with the founders and CEO who continue to refer me within their network.

This engagement demonstrates the ability to enter a complex, multi-market, mission-driven organization, identify and prioritize across multiple high-stakes workstreams, and deliver across product strategy, legal advisory, and AI implementation simultaneously in a highly resource constrained environment.
